You Can’t Scale Chaos: Write the Rules First
Let me tell you the most expensive mistake I see scaling property management companies make:
They build out the how…
…before they ever define the “what we do” or “why we do it”.
They roll out checklists, software, templates — all the “plays” — before they’ve ever clarified the rules of the game.
Then they wonder why the team’s inconsistent. Why morale is all over the place. Why leaders burn out trying to course-correct every week.
It’s simple: you can’t scale chaos.
In one of our recent coaching calls, my client said something that showed real growth.
“We’ve decided to hold off on processes until we finish the policies.”
That’s leadership. That’s how you build something real.
You don’t build your company from the software up. You build it from the belief system down.
Here’s how I break it down:
The ONYX Alignment Sequence:
1. Purpose – Why does this policy exist? Who does it serve?
2. People – Who’s affected by this policy? Who enforces it?
3. Policy – What’s the actual rule — and why do we do it this way?
4. Process – Only after the above is clear, then you define the steps.
That’s how you create alignment.
Because here’s the truth: your team can execute almost any process effectively — if they understand the policy behind it.
And they’ll botch even the best process — if they don’t believe in the why.
So here’s my advice:
Don’t launch workflows until your team understands the boundaries.
Don’t delegate execution until you’ve declared expectations.
Don’t “play the game” until the whole company knows the rulebook.
Policies aren’t sexy. But they’re scalable.
